Some years back when i had the heads off I removed the drain nuts and using a flat screw driver, gouged my way through the sludge until water ran.  With the heads off I had the luxury of being able to point a high spped water jet into the area of the drains and eventually obtain a clean and high volume flow.  However, huge volumes of sand and gunk poured out first..

I will add that I have not had any heating problems.
